Pistachio Studio
New York

We started working together because Pistachio Studio had a full book of clients and Erin wanted systems that could support the next stage of growth.
Every decision inside every event still ran through her, and the record of what each client had agreed to lived in her inbox and her memory.
Worked with:
The TonyAwards, Bravo, The Materialists, Selena Gomez (Rare Beauty)
Engagement:
Operational Support
Delivered by:
Unconventional Organization Co-founders Skye and Robert Waterson
I hold a lot of information and there's no central spot for it to go.
The past year and a half, more and more people are reaching out to understand what
we do.
Identifying The Gaps
We started by mapping Pistachio Studio end to end from acquisition to referrals to
identify the bottlenecks.
We love creating these maps because they create a shared language. And for Erin, underneath work that clients could not get anywhere else, there was a missing operational spine.
I recognize that something has to change. I recognize that I should not necessarily be the first person that answers the email.

Building Clarity
What Unconventional Organisation Project Managed in The First Four Months.
Built the Pistachio Studio events space in Notion (clients, projects, events, action items, equipment, contacts), so every event has one home
Set up a shared inbox with assignable tasks, which the team adopted faster than any client we have onboarded
Hired and onboarded a project manager to run the inbox, the CRM and client follow-up
Linked every calendar event to its Notion page, so event details are two clicks away
Added a change log and a system request space so the team can flag what isn't working and see it fixed

I want to be able to step back and watch people work.

The Journey So Far:
May:
Erin was the first and only response to every inquiry, and the sole record of what each client had agreed to. We mapped the studio and set our first 90-day plan.
June:
We designed the Notion events space with Erin, starting with the pre-prep
database, and ran the hiring process for a project manager.
July:
A project manager started managing the inbox and the Notion space.
August:
The friction moved to the small things still reaching Erin and we began optimizing the system.
September:
We started adding stages to prep further in advance and the whole team was
now in notion as a single database where we could ensure nothing dropped.
October (now):
Erin works on the system with us rather than holding every event herself.
In the past month the team ran half of the studio's events without her.
I'm already feeling the benefits of everything. I get to the end of a day and I feel like I know where I'm at. My response rate is getting better. I can see the progress in that.

There's a lot more checks and balances on nothing falling through the cracks, which feels really good.
